Framework

Where does your brand stand
with AI today?

The GEO Maturity Model is a five-level framework for understanding — and advancing — your brand's readiness for AI-driven discovery and agentic commerce. Most firms are stuck at Level 1. Level 5 is your competitive moat.

Level 1

"AI crawlers can reach you."

This is the non-negotiable baseline. If AI crawlers can't access your site, nothing else matters. You could have perfect content, flawless schema, and a sterling reputation — and still be completely invisible. Many firms are failing here without realizing it, often because of aggressive WAF settings or Cloudflare's defaults silently blocking AI bots since mid-2025.

robots.txt is not blocking GPTBot, ClaudeBot, PerplexityBot, or anthropic-ai
WAF / Cloudflare settings allow AI crawler access — Cloudflare blocks by default since July 2025
Core pages load for automated agents — no authentication walls blocking key content
Site speed is adequate for bot access — slow load times cause retrieval bots to time out
What AI sees without this
GET https://yourfirm.com/ → 403 Forbidden (Cloudflare challenge) → Agent cannot retrieve content → Brand skipped — competitor cited instead
2
Level 2
Readable
"AI can reach you and understand you."

Access is necessary but not sufficient. AI models extract meaning from structure. A site that passes Level 1 but fails Level 2 will be visited by crawlers and then ignored — the content is there, but too vague, too unstructured, or buried in JavaScript for models to confidently cite. This is the most common failure mode for law firms and financial services firms with static brochure-style sites.

Answer nuggets — key pages lead with a direct 40–80 word answer to the primary question
Interrogative headings — "How does X work?" not "Our Approach"
Schema markup — Organization, FAQPage, ProfessionalService JSON-LD present and valid
No JS content traps — critical content not hidden behind JavaScript rendering or dynamic carousels
Fact density — specific statistics and data points every 150–200 words, not vague marketing copy
What AI sees with Level 2
{ "@type": "LegalService", "name": "Katsky Korins LLP", "serviceType": ["M&A", "Real Estate", "Litigation"] } → Agent extracts structured entity data → Brand eligible for citation
3
Level 3
Authoritative
"AI trusts you, not just finds you."

LLMs were trained on the open web. The sources they trust most are the ones other trusted sources reference. First-party content alone is insufficient — AI models weight third-party validation heavily. A firm can have a beautiful, well-structured website and still rank poorly in AI responses because the external citation footprint is thin. This is consistently the lowest-scoring category across our audits.

Third-party citation footprint — mentions in publications, directories, and platforms LLMs cite as sources
Reddit and Quora presence — the two most-cited domains in AI Overviews and ChatGPT responses
E-E-A-T signals — real author bios, expert credentials, and verifiable professional histories
Entity consistency — identical facts across all platforms to prevent AI hallucinations about your brand
Digital PR — earned media in publications that serve as trusted training data for LLMs
The authority gap in plain terms
Firm A — Level 2 only → Found on own site. Zero external citations. → AI mentions but doesn't prioritize. Firm B — Level 3 → Cited in AmLaw100, Chambers, Reddit threads. → AI recommends with confidence.
4
Level 4
Dominant
"You own the semantic ecosystem."

Level 4 moves from being findable and trusted to owning the conversational territory around your category. This is about Share of Model — how often your brand appears relative to competitors across the full spectrum of relevant prompts. Brands at this level appear consistently across all intent stages, their narrative is accurate and favorable, and competitors are losing AI mindshare to them.

Prompt gap analysis completed — 20+ category prompts tested across ChatGPT, Gemini, Perplexity, Copilot
Semantic content ecosystem — non-commodity content connecting the brand to every tier-one problem it solves
Narrative accuracy monitored — what AI says about you matches your intended positioning; no drift
AI referral traffic tracked — GA4 measuring sessions arriving from ChatGPT, Perplexity, and other AI platforms
Quarterly content refresh — LLMs prioritize recent, accurate information; freshness is a ranking signal
What dominance looks like
Prompt: "Top wealth managers for HNW clients in NYC?" → Your firm appears: 4 of 4 platforms → Competitors appear: 1–2 of 4 platforms → Share of Model: 73% (up from 12% pre-optimization)
5
Level 5
Agentic
"AI agents book you. Autonomously."

This is where the next decade of competitive advantage lives. Level 5 is not about being found by humans who use AI — it's about being chosen and engaged by AI agents acting on behalf of humans. When a buyer's AI agent researches firms, compares services, evaluates trust signals, and initiates contact, your infrastructure needs to be ready. Most competitors aren't thinking about this yet. That's the window.

Machine-readable service catalog — structured service definitions, pricing signals, and availability data agents can parse
Protocol readiness — MCP (Anthropic), ACP (OpenAI/Stripe), UCP (Google/Shopify) infrastructure assessed and implemented
Booking / contact endpoints — machine-accessible scheduling or inquiry mechanisms agents can invoke
Agent trust chain complete — structured data, authority signals, and agentic endpoints form a closed loop agents can traverse
llms.txt implemented — clean, markdown-based site map for AI crawlers; future-proofs as the standard matures
What agentic readiness enables
Agent: "Book a consultation with a top M&A attorney in NYC" → Queries structured data → Firm found ✓ → Validates authority signals → Trust confirmed ✓ → Reads service catalog → Fit confirmed ✓ → POST /api/booking/consultation → 200 OK → Meeting scheduled. No human involved.
